Refreshing a boutique hotel or guesthouse without closing it? Here is how to plan the survey, the rooms, the bathrooms and the phasing.

Renovating a boutique hotel is a whole-building refurbishment done while the business keeps trading: guest rooms, bathrooms, corridors and public areas are usually refreshed floor by floor, with a finished mock-up room first, noise and dust kept away from guests, and fire-safety approvals planned from the start. Bathrooms drive most of the cost and the risk. A home renovation empties the house for a few weeks. Durable, easy-clean materials matter more in a hotel than at home: scuff-resistant paint, hard-wearing flooring, solid door furniture and joinery edges that survive luggage.
Guest bathrooms are used hard and cleaned harder, and a leak into the room below closes two rooms at once. When bathrooms are opened up, do the waterproofing properly, check the pipes and drains in the same visit, and water-test before tiling. Stacked bathrooms on several floors should be done from the top down or with care, because a leak on one floor affects the next. Noise is one of the most common hotel complaints, and refurbishment is the time to fix it. Typical weak points are hollow doors, gaps under doors, thin partitions, shared ceiling voids, and plumbing noise. A realistic programme per floor, with booking blocks agreed in advance, protects income better than trying to squeeze works around full occupancy.
The lobby and corridors set the first impression and take the heaviest wear. They are usually best done in a short, intensive block, often at night or with part of the lobby screened off. Corridors need hard-wearing floors and wall protection at trolley height, good lighting, and clear signage. Hotels are sleeping accommodation, so fire safety is not optional. Doors to rooms and stairs, escape routes, detectors, alarms and emergency lighting must stay working during the works and meet the approved design afterwards. Loose furniture, beds, soft furnishings and many fittings are bought separately from the building works and often have long lead times. Order them early, confirm sizes against the mock-up room, and plan storage, because a floor cannot reopen until its furniture arrives. Keep a spare stock of the fittings that break most, such as taps, shower heads, door closers and lamps, so rooms are not closed for small repairs later.
