Once the operator is confirmed dead, the question is no longer what went wrong — it is what can go on the gate you already own. Types, sizing, retrofit constraints and how to buy it.

This page assumes the diagnosis is done. It is worth one paragraph making sure it actually is, because the operator is the most expensive part in an autogate and one of the least likely to have failed. A gate that will not move is more often a flat or end-of-life backup battery, a dead remote handset, a drifted limit switch or safety sensor, or mechanics that have seized — and every one of those is cheaper than a motor.
The one test worth insisting on before anything is ordered: release the operator and push the gate by hand. If it is heavy, binding or grinding, the problem is mechanical, and fitting a new operator to a gate that does not move freely will destroy the new one exactly as it destroyed the old. Ask what was tested and what the result was, and ask to see the removed part afterwards. Everything below assumes you are past that point.
“Autogate motor” covers several mechanically different products, and they are not interchangeable. The first thing to establish is which arrangement your gate is built for, because it decides the whole category before brand or price enters the conversation:

Moving from one arrangement to another — an arm to a ram, a surface operator to an underground one — is not a motor swap, it is a re-engineering of the installation, with new fixings and often civil work. It is occasionally the right answer, but it should be priced and described as what it is, not slipped into a quotation as “replace motor”.
Swing gates put the entire leaf weight through the hinges, and the operator works against whatever the hinges are not carrying properly. For a replacement that means two things. First, the hinge condition and the ground clearance have to be right before the new operator goes on, or it inherits the load that killed the last one. Second, the leaf width constrains model choice as much as the weight does: a long leaf has more leverage against the operator, and manufacturers derate accordingly. A leaf that has been clad solid since the original installation is both heavier and catching wind, and may have outgrown the model that was originally specified.
Sliding gates put their load into the rollers and the track, and the operator only has to overcome friction — when the track is clean and straight. For a replacement, the constraint is mechanical continuity: the new pinion has to mesh with the existing rack. A rack that has worked loose, bent, or worn unevenly will not mesh cleanly with a new pinion even if the operator is otherwise correct, and a track that has silted up or a roller that has flat-spotted loads the new operator from day one. Expect a quotation to say what it found on the track and rack, and to price any correction as its own line.

Fitting an operator to a gate that is already built is a retrofit, and the gate decides most of the specification. Establish all of this before anything is ordered:

The line most often skipped is the safety devices. They get disconnected because they are inconvenient during commissioning and then quietly never reconnected, and the gate closes on whatever is in the way. Ask explicitly for them to be refitted and demonstrated to you.
Operators are specified against the gate they have to move, and the manufacturer publishes the matching — typically a chart relating maximum leaf weight and leaf width to each model in the range, together with a duty rating describing how much of an hour the unit can work. The correct process is simple and it is the installer’s job: measure and weigh the leaf, read the manufacturer’s chart, and select from it. Do not accept a rating quoted from memory, and be wary of any figure offered without the manufacturer’s document behind it — including one you find online, or in a guide like this one.
Three things beyond raw weight push you up a model range rather than down it:
Undersizing is the classic false economy. An operator working permanently at its limit is one that fails early, and the second failure is not covered by the saving on the first purchase. If the gate has changed since it was automated — heavier cladding, more traffic, a resurfaced driveway — say so, because the correct replacement may not be the same model as the original.
On a first installation, brand choice is mostly about purchase price and warranty. On a replacement it is about something else entirely: you are already living the consequence of the last decision, and the question worth asking is what this one looks like in five years.
Three procurement points matter more here than they did the first time round:
Model numbers matter for the same reason. Ask for the operator’s brand and model number in writing, not a category name, and keep it with the handover paperwork. It is what the next technician will ask for, and it is the difference between a part ordered in a day and a gate out of action for a fortnight.
An autogate has two electrical halves. The low-voltage side — the board, the operator, the remotes, the safety devices — is gate-technician work. The supply side — the circuit feeding the control box, anything at the distribution board, a new outdoor point, an underground supply run — is live mains work.
Live mains work should be done by a competent person: an electrician registered with Suruhanjaya Tenaga (the Energy Commission) under the Electricity Supply Act 1990. This guide deliberately does not describe how any of that work is carried out. What it does tell you is what to require:
The hardware is the part with published figures. Our autogate cost guide puts operators at RM600–RM1,200 for Malaysian and OEM units, rising to RM1,800–RM3,500 for a premium European operator, with the mainstream European brands in between; it also records two-year warranties on the European operators against one year on local and OEM units.
The same guide puts a complete autogate, fully installed, at RM2,500–RM8,000 in the Klang Valley. That is the number to hold in mind when the gate, hinges, track and rack are all tired at once: at that point an operator bolted onto worn mechanics is money spent twice, and replacing the installation as a whole may be the cheaper decision over any sensible horizon. Weigh it against what you are being quoted for the operator plus the mechanical corrections plus the making good — that total, not the operator alone, is the real comparison.
The retrofit labour itself has no published rate here, and we will not invent one. It moves on: whether new fixings or a foundation box are needed, whether the buried cable can be reused or a new run has to be trenched, whether a matching control board is required, whether the control box is reused or replaced, how many remotes are reprogrammed, whether safety devices are being refitted or added, and what mechanical repair the gate needs before the operator goes on. Ask for each of those as a line rather than a lump sum — the next section is that list.

Ask for the removed operator to be shown to you. It is a small request and it changes the conversation, because a part that was never faulty is harder to charge for when it is sitting on the driveway.
